A procurement manager's checklist for choosing business printers: what DPI means, when a portable photo printer makes sense, and how to avoid hidden costs.

Before you open a spec sheet

I'm a procurement manager at a 42-person marketing company. For the last 8 years, I've managed our print and mailing budget—around $55,000 a year—and negotiated with more than 20 vendors. I also tracked every order in a cost tracking system that started as a glorified spreadsheet. That system is why we cut consumables spending by about 17% last year, and why I now look at printers very differently than I did when I started.

This checklist is for anyone who has to buy portable photo printers, office all-in-ones, label printers, or specialty 3D printing. It's not about what is on sale this month. It's about avoiding the hidden costs that don't show up until after the boxes are open.

What was best practice in 2020 may not apply in 2025. The fundamentals haven't changed—match the machine to the job—but the execution has transformed.

There are seven steps. If you only have time for two, do Step 2 and Step 3.

Step 1: List the jobs before you list the machines

You don't need a label printer just because label printers are popular. You need one if you actually ship something. I start every purchase with a list of jobs:

  • Client events that need a photo moment? A Kodak Mini 2 Retro portable photo printer earns its place at an event booth.
  • Field staff who need to hand over a physical photo before leaving? The Kodak Step instant mobile photo printer is the kind of tool that five years ago was a toy and today is a legitimate client-experience expense.

Step 2: Run a TCO, not a price comparison

The number on the price tag is the smallest number you'll see. Total cost of ownership includes paper, ink, toner, media, maintenance, replacement parts, delivery, and staff time. I know a lot of buyers skip this because it feels like homework. It's the step that saves the most money.

Two years ago, I compared two all-in-one printers for our office. Vendor A quoted $249 and included high-yield cartridges. Vendor B quoted $199 but came with standard cartridges that lasted less than half as many pages. Over eight months and about 2,000 pages a month, Vendor B was $136 more expensive before counting the extra delivery boxes. It wasn't a bad printer. It was a bad bundle.

For photo printers, the same idea applies. The Kodak Step instant mobile photo printer might look cheaper than a bigger model, but the interesting cost is per print. ZINK paper, photo paper, ribbon cartridges—whatever the media is, calculate the per-print cost before you approve the purchase.

I built a cost calculator after getting burned on hidden fees twice. Now every quote goes through it. If a vendor says “setup is free,” I ask what the paid setup includes and what happens after the first call. I've learned that “free setup” can mean “free until you need our help.”

Step 3: Understand DPI before comparing specs

What is DPI on a printer? It stands for dots per inch. More dots per inch should mean more detail, but nobody prints a giant banner from a spec sheet.

DPI, if you ask me, is one of the least useful numbers on the box. A printer that advertises 4800 dpi might produce text that looks identical to a 1200 dpi model. Why? Because the file, the paper, and the driver have more to do with final quality than the maximum resolution.

From my perspective, if you're printing text, 600 dpi is usually plenty. For photos, 300 dpi is the practical standard. For small labels and barcodes, you may want 600 dpi or better. The exception is when a vendor quotes interpolated or enhanced DPI—that's software guessing, not native printing. It doesn't count.

So when someone asks what is DPI on a printer, the useful answer is: it's the detail ceiling, not the print quality. Treat DPI like distance to the trailhead—it matters, but it's not the whole hike.

Step 4: Pilot one unit before you standardize

In my first year, I made the classic procurement error: I standardized on eight printers after a 10-minute demo. A month later, labels came out streaky, and we had to sell or stash seven of them. That mistake cost us about $1,200 in reprints and shipping delays.

Looking back, I should have bought one unit and run it for 30 days. At the time, we needed printers fast, and I trusted the vendor's reassurance. Now our policy is a pilot for any new model. That's especially true for portable photo printers, because your team's phone, case, and event lighting will be different from the demo room.

Even after we chose a portable photo printer for our event team, I kept second-guessing. What if the media cost jumped? Didn't relax until the first event came in under budget. That uncertainty is normal; a pilot cuts the risk.

Step 5: Negotiate consumables upfront

Hardware margins are thin. Supplies margins are not. That's why the vendor's salesperson is more excited about selling you a printing system than a machine.

Before approving any printer, ask for a supplies price list with page yields. Put it in your TCO spreadsheet. If the vendor can't state the yield for a cartridge or a ZINK pack, be suspicious. It might be a great product, but without yield data, you can't compare it.

Also ask about environmental claims. Per FTC Green Guides (ftc.gov/green-guides), if a vendor says a cartridge or printer is “recyclable” or “eco-friendly,” those claims need evidence. If you're in procurement, you don't need to become an expert on the FTC; just ask can you substantiate that? If they can't, treat it as marketing.

I'm not 100% sure why supplies prices vary as much as they do between channels—my best guess is distribution deals and inventory pressure. But the pricing always, well, rarely, favors the last-minute buyer. So I negotiate supplies before I approve hardware.

Step 6: Price specialty printing separately

Specialty printing is a different cost model. If your engineering team asks for a 3D printer nylon setup, don't let the quote stop at the machine. Nylon filament absorbs moisture, so you'll likely need a dry box. Nylon is abrasive, so a hardened nozzle is usually recommended. Heated chamber? Depends. And failed prints are part of the process.

My rough rule: the printer is maybe a third of the cost. Filament, maintenance, failed parts, and operator time make up the rest. If you're asked to approve a resin printer or a metal printer, same idea—the lifecycle cost is the only cost that matters.

The same logic applies to label and photo printers. A Kodak Mini 2 Retro portable photo printer may have a reasonable hardware price, but if you buy it for an event series, the media cost is the real line item. Calculate per event, not per printer.

Step 7: Review the portfolio every 12 months

Put a calendar reminder. Every year I pull usage data from our fleet and compare it to what we actually bought. Last year we cut consumables spending by 12% just by moving one low-usage machine out of an office and consolidating that team's jobs onto an existing all-in-one.

This is also when you should check mailing costs. According to USPS pricing effective January 2025, a First-Class Mail letter (1 oz) is $0.73, and a large envelope (1 oz) is $1.50. Source: usps.com/stamps. If you print labels and mail regularly, your per-piece cost changed. It may not change your printer choice, but it should change your budget.

I want to say we saved around $8,400 one year by switching vendors, but don't quote me on that exact number—my point is the review, not the prize.

Common mistakes I'd avoid

  • Buying a printer for one project. If a project needs a photo printer, rent it or ask the event vendor to include it. Once you buy it, you own the media cost forever.
  • Ignoring staff time. A finicky machine costs you more in labor than you saved on ink.
  • Believing every limit is a hard limit. A guaranteed lead time or guaranteed yield means nothing without a penalty. Ask what happens if they miss. (Which, honestly, is the most useful question in a negotiation.)

Printers are not an expense category you can set and forget. The market changes—portable photo printers became useful, all-in-ones got better, and 3D printing materials have matured. I still use the same TCO spreadsheet I started years ago, but the rows change every year. As of Q4 2024, this guidance is accurate enough; verify current prices and policies before cutting a PO.
